A lot of big established companies are drowning in bugs and needing to refactor too. Thats software.
I mean you did an open signup and it didn’t work. None of us are really in a position to say if that’s because you messed it up or if your customers just don’t want it.
One hour of manual set up really undercuts the point of an open self service trial account. How bout you do it but have a button in the app to request white glove set up for the demo in exchange for taking a sales call.
How much does it cost you to do the set up? I’d want to be generous on that unless/until it becomes a problem
